2025 Key Lessons
In a rapidly evolving industry, PMOs where faced with a number of challenges and opportunities last year. Reflecting on practices, we’ve complied a list of six key lessons from 2025.
1. Adaptability is Non-Negotiable
PMOs often had to change direction to keep up with fast-moving organizational needs. Those that relied too heavily on fixed procedures frequently fell behind, whereas PMOs that remained agile enabled their organizations to respond more effectively. Adaptability is no longer a desirable skill; it is an essential requirement for managing shifting priorities and staying prepared for ongoing uncertainty.
2. Data as a Strategic Asset
Data became more critical than ever. Organizations that invested in analytics (especially around benefits tracking and OKRs) gained stronger visibility into value realization and potential risks. Reliable data improved decision-making, enabled quicker escalation of issues, and reinforced alignment between execution and strategic goals. As Emma noted, this evolution reflects a growing level of maturity in how organizations use evidence-based governance.
3. Hybrid Working Requires Continued Evolution
Although hybrid working is now ‘business-as-usual’, it continues to expose gaps in communication, engagement, and consistency. As a result, PMOs are increasingly fulfilling the role of ‘connector’, taking responsibility for alignment across dispersed teams. And so, more intentional governance, clearer guidance, and ongoing adjustments informed by feedback are key requirements from delivery teams.
4. Growing Emphasis on Value Delivery
PMOs continued to evolve beyond a traditional compliance-focused role, placing greater emphasis on driving tangible business outcomes. This shift has strengthened their position as strategic partners, enabling them to inform decision-making, guide prioritization, and champion value from the start. It also signals a broader organizational preference for streamlined purpose-driven practices that minimize unnecessary administrative overhead.
5. Sponsor Capability and Business Acumen Are Essential
Sponsor effectiveness, a topic consistently highlighted by the community, remains one of the strongest predictors for project success. PMOs are increasingly needed to guide sponsors, provide clarity around expectations, and navigate organizational politics to ensure the right level of leadership support. Strong business acumen within the PMO became a differentiator in enabling those conversations.
6. Accidental Project Managers Need Support More Than Ever
Subject matter experts delivering projects with no formal training remained a consistent challenge and so, the PMO’s responsibility to educate and support became more important than ever. Organizations that invested upskilling in these individuals saw noticeable improvements in confidence, capability, and delivery outcomes.
PMO Trends for 2026
Several trends are expected to dominate PMO discussion this year. What do they all have in common? They highlight the PMO’s shift towards a more strategic, insight-drive, and people-centric approach.


1. Assurance Becomes Embedded and Proactive
Assurance continues to evolve from large-scale, end-to-end audits, to small, fast, integrated practices. This shift prevents assurance from feeling like an interruption, and instead the practice becomes a natural part of delivery. This updated approach to assurance also aids early identification of risks, supports confident decision making, and fosters trust between PMOs, sponsors, and delivery teams.
2. PMOs Adopt Greater Agility and Flexibility
PMOs are increasingly adopting practices from agile, change management, and service design to develop ways of working that balance team needs with appropriate governance. This shift includes streamlining documentation, minimizing unnecessary controls, and supporting iterative delivery. As a result, flexibility is emerging as a key advantage for PMOs seeking to remain relevant and responsive.
3. Facilitation of Specialist Disciplines
PMOs are increasingly expected to serve as facilitators for specialized areas such as benefits and OKRs, sustainability, resource management, and change enablement. These domains demand both expertise and coordination, and PMOs are well-positioned to ensure they align with organizational strategy and are applied consistently across the business. This facilitation role is enhancing the PMO’s influence as a cross-organizational business partner.
4. AI and Data-Driven Insights Become Standard
The role of AI in PMO operations is growing quickly. From generating insights and improving reporting to spotting risks earlier, AI is becoming integral to daily project delivery. PMOs that adopt AI-powered tools will be better positioned to offer strategic insights and influence discussions on efficiency, prioritization, and performance. Strong data literacy will be essential for maintaining the PMO’s credibility in this area.
5. Upskilling and Knowledge Sharing Gain Momentum
As PMOs manage increasingly complex portfolios, structured professional development is becoming critical. Approaches such as communities of practice, coaching, reflective learning, and human-centered development are gaining importance. Organizations that prioritize building these capabilities tend to achieve higher delivery confidence and more consistent outcomes.
The PMO Wishlist: What Professionals Want Next
During our community event, attendees created a collective wish list highlighting what PMO professionals hope to see in the coming year:
- Prioritization: As demand grows and capacity remains limited, PMOs are seeking clearer prioritization frameworks to ensure effort is focused on the areas that matter most.
- Better Collaboration and Communication: Enhancing communication, fostering cross-team collaboration, and making knowledge more accessible remained consistent priorities. These practices are essential for improving alignment and creating more resilient delivery cultures.
- Modern Tools and Innovation: Teams are seeking simpler, more intuitive methods for managing resources, tracking benefits, reporting, and making decisions. There remains a strong demand for better data quality and increased automation.
- More Effective Sponsor Engagement: There is a growing demand for sponsors who are engaged, well-informed, and confident in driving change. PMOs will continue to be essential in supporting sponsors to fulfill this expectation.
- A Culture of Continuous Learning: Professionals are seeking more opportunities to build skills, adapt to change, and participate in a learning-focused environment that fosters growth at every level.
