Recently, I worked with a small IT consultancy that, despite its pride in its “out-of-the-box” IT product, struggled to capture and prioritize client requirements effectively. Their approach was inward-looking, more focused on refining their product than tailoring it to client needs. It was clear something had to change.

The Challenge: Listening Beyond the Noise

This team’s deployment strategy was driven by a handful of influential developers. Their strong opinions overshadowed client feedback, leaving sales reps unable to offer personalized solutions. Consequently, the product felt “one-dimensional,” with a “take it or leave it” vibe that frustrated clients.

To avoid this, project managers face two critical challenges:

  1. Harnessing Stakeholder Voices: Blend diverse, often competing priorities into a unified narrative.
  2. Managing the Product Roadmap: Prioritize features that deliver maximum value, ensuring the right solutions are developed at the right time.

Voice of the Customer: Listening to Your Users

The VOC process is all about capturing, prioritizing, and integrating client feedback. My goal with the consultancy team was to create a system for collecting input from various user groups, exploring it in detail, and synthesizing it into actionable insights.

Surprisingly, despite their deep knowledge of their product roadmap, the team wasn’t hearing what clients wanted. They released features they believed improved the product but neglected client demands. That’s when I decided to dive into the VOC process for the first time.

The experience was enlightening, challenging, and transformative. By the end, I understood how the VOC could effectively blend user feedback with strategic planning.

Key Lessons from Using the VOC

1. There’s No Standard VOC Tool: Build Your Own

While researching, I found no definitive VOC model—only basic templates for tracking client feedback. These were useful but lacked prioritization and weighting. So, I built a custom tool.

Start with a simple matrix:

  • List client requirements in the left column.
  • List technical/system requirements across the top.

Assign a priority score (1–5) to each client requirement. Then, evaluate how these align with system requirements. For every match, sum the scores at the intersections. This approach reveals two key insights:

  • User Priorities: Which features matter most to clients.
  • Value Alignment: Where client and system priorities intersect to deliver the best ROI.

2. VOC Is a Living Conversation: Share It Widely

The VOC isn’t a static document. It evolves with changing priorities and new insights. Use it to foster discussions, highlight differences between user priorities and product value, and refine your roadmap.

This dynamic approach enables:

  • Continuous alignment of product features with client needs.
  • Adaptability to market changes and shifting business goals.
